The Denim Sampling Timeline: From Swatch to Sealed PP Sample in 21 Days

Sampling is not delay. It is the cheapest quality control you will ever buy.

September 8, 2026 · 6 min read · By the INDIGO & CO. Mill Team

Every denim sourcing program runs through three sample rounds, each with a specific job. Understanding what each round confirms — and what it cannot — is the difference between a smooth 21 days and a two-month email spiral.

The Three Rounds

RoundConfirmsTypical time
Swatch packFabric hand, weight, color, selvedge IDDays 1–3 (free)
Proto sampleConstruction, trims, wash directionDays 4–10
Fit sampleMeasurement, block, wear comfortDays 8–14 (parallel)
PP sample (pre-production)Everything, on bulk-intent materialsDays 15–21

What Each Round Must Nail

Why 21 Days and Not 7

The physical sewing is fast; the wash development is not. A wash that will be repeated on 500 pairs deserves its own recipe development, lap dips, and a documentation pass. Programs that compress sampling into a week are usually reusing a stock wash — fine, if that is what you ordered.

How Buyers Lose Weeks

  1. Feedback in batches instead of immediately per round.
  2. Changing fabric weight mid-sampling (restarts the clock).
  3. No sealed PP — "just start bulk, we trust you" is how reorders stop matching.

Our own program: free swatch pack in 3 days, sealed PP in 21, bulk in 35–45 after. The clock only runs when feedback runs.

Frequently Asked Questions

What is a sealed sample?
The PP sample both parties sign off and physically mark. Bulk production is then inspected against it — measurements, wash, trims, construction. It is the reference that resolves every dispute.
Can I skip proto and go straight to PP?
Only on repeat orders of a proven style. New programs need the iteration — construction mistakes found at PP cost triple what they cost at proto.
Who pays for samples?
Swatches are normally free. Proto and PP samples are commonly charged at 1.5–3× bulk FOB and credited back on bulk order — a fair filter for serious buyers.
